The six things that go wrong

India produces some of the world’s best handcrafted goods — the karigar traditions in silver and stone-setting, the block-printing villages of Sanganer and Bagru, the wood-carving workshops of Jodhpur. The challenge isn’t the region. It’s that the supply ecosystem is large, fragmented, and built for buyers who already have relationships.

If you don’t have those relationships yet, six things tend to go wrong. Each is solvable — but only if you know what to look for.

Timelines that slip without warning


‘Two weeks’ becomes four. Four becomes eight. Updates get vague, then sparse. Sample and production timelines are often quoted optimistically — workshops are juggling multiple orders, and yours can quietly slide down the priority list when a bigger client walks in.

Samples that drift from the reference

You send a mood board, a tech pack, exact specs. The sample comes back close — but not quite. Slightly different proportions. A finish that’s almost but not exactly what you asked for. The cause is usually translation, not deception: tech packs read differently to a karigar than they do to you, and workshops naturally default toward what they already know how to make.

The sample looks great. However, the bulk run is made by different hands across multiple days and doesn’t match it as tightly. Plating thickness, stone-setting tension, finish consistency — these are the variables that quietly drift between the first 50 pieces and the next 500.

Workshops quote new buyers higher prices and firmer MOQs than they quote repeat customers. It’s not malicious — it’s how relationship-driven economies work everywhere. But if you’re new, you can pay 15–25% more
than you should.

Telling a real workshop from a middleman

Many ‘manufacturers’ you find online are trading companies — they take your order and subcontract it to whichever workshop has capacity. As a result, you pay the middleman markup and have no idea who’s actually making your pieces.
